Established acer dying

I moved into my present house 9 years ago. At the top of the garden was a beautiful well established acer. Through all the changes I've made in the garden I haven't disturbed the tree at all. I estimate the tree to be 20+ years old. Last year a few branches failed to come into leaf, so around August I removed the dead branches. This year as I hope you can see from the picture, hardly any branches have come into leaf. I'm devastated at the loss of such a focal point and beautiful tree. Any suggestions at all as to how I can recover it, or is it too late?

I think it's too late. The same thing happened to mine. . . a few branches affected each year so after four years I had it removed.
How very sad. If I'm honest I think I knew that, just wanted an acer whizz to give me a magic pill to make it all better. Thanks for your help.
I've had the same problem this year with Acer Bloodgood. It's only been in 4 years and was doing great. This spring virtually the whole thing looks dead although there is some new growth near the base, but above the graft, so it might be salvageable.
I'm wondering if the very dry winter and spring might be the problem as I have a similar issue with a eucalyptus.
