we've left the pollarding of this beauty first because next door was doing a show garden and it looks goodd as a back drop to their shrubs. Then time has passed and another show but it really needs sorting. Question is how low should we go? And when?

Don't pollard until after the leaves have begun to fall - if you pollard whilst the tree is still in growth the tree will lose a huge amount of sap and it will also be prone to fungal/bacgterial infection.
