I think I’ve killed my acer

Acer advice please! I think I’ve killed it. 2 years ago I bought this gorgeous acer from a garden centre. Planted it in the border and all was well. Come the next year (2020) it took a while to bud. I thought it could be due to the soil so dug it up and planted it with ericaceous soil hoping I’d see some leaf by the end of the year but knew really, it would probably put all its energy into establishing a root system in the new soil. It looked like this then and remains so a year later (took the photos today). I’ve broken a twig off and it’s brown inside. What do you think? Or Do you think I’m just being impatient? Thanks. Jenny
