Rowan dying

my rowan is around 20 years old now.  Last couple of years we noticed a few bits had died. We cut out some of the dead pieces last year but this year there seems a lot more.  We are going to take out some more of the dead wood, is there a better time to cut back or is it better to do this sooner than later.   We cannot see any fungus, there are a few splits but are quite solid when we pushed a screwdriver inside.  Any advice would be appreciated.  Will post some photos

You'll do no harm taking dead wood off at any time, if only because it'll prevent them falling on someone's head, but never do anything to living timber unless the leaves are off, i.e. in winter when the sap's down in the roots.
